What does a Fractional AI Officer do?

A Fractional AI Officer is a senior operator who works inside your firm part-time, sits at the leadership table, and owns one outcome: getting AI and automation into production where they actually move the numbers. Not a strategy deck. Working systems your team owns, shipped in a fixed window, then handed over.

Why “fractional”

The word does the work. A Fractional AI Officer is part-time and senior, the same way a fractional CFO is: on retainer, at the leadership table, accountable for outcomes rather than hours. It is a way to install the AI-and-automation function a firm needs but can’t yet justify hiring for full-time, over a fixed engagement instead of a permanent salary line.

What the role involves

Week to week, the work splits three ways.

The deliverable is not the advice about the system. It is the system, running, with your team trained to operate it.”

How a system ships

Every workflow follows the same path, from problem to a system your team owns:

01Workflow audit
How the work flows today, mapped end to end.
02ROI rank
The few places where AI or automation pays off, in order.
03Build
The system built on your stack, not a demo on mine.
04Deploy
Shipped to production, versioned, reproducible.
05Instrument
Monitoring, an evaluation suite, and a kill switch you control.
06Train your team
The people who will run it once I step back.
07You own it
Full IP transfer. The system keeps running without me in the chair.

What it is not

It isn’t consulting. A consultant hands you a recommendation; a Fractional AI Officer hands you the running system and the runbook to keep it running. It isn’t a full-time Head of AI or CTO either: the remit is deliberately narrow, AI and automation shipped to production, and the commitment is a fixed window, not a permanent salary line. And it isn’t an agency build that leaves once the invoice clears, because the whole point is that your team owns and operates what got built.

A typical engagement, start to finish

Most engagements run about ninety days and move through three tracks that overlap:

Days 1–14
Discovery & roadmap

Interviews, the workflow audit, and an ROI-ranked plan you keep whichever way you decide.

Days 15–90
Build sprints

Roughly three production systems, about one a month, each shipped with monitoring, an evaluation suite so quality can’t silently regress, and a kill switch you control.

Throughout
Embedded counsel

A weekly leadership call and async access, so strategy and delivery stay in the same head instead of being handed between a strategist and a builder.

The full phase-by-phase plan, including what ships in each sprint and what to do with it yourself, is published in the 90-day AI implementation roadmap.

What you are left holding

At the end, the deliverable is the system, not the recommendation about the system: deployed on your stack, versioned, documented in a one-page runbook, with full IP transfer and your team trained to run it. If the engagement ended tomorrow, the systems keep running without the officer in the chair. That is the test the whole model is built to pass.

When it makes sense

The fit is a founder-led firm, usually between $1M and $10M in revenue, where growth has started to mean more late nights for the founder rather than more capacity. Big enough to have repetitive, high-value work worth automating; too small to hire a $250,000 Head of AI and wait six months for them to start. If you already have a technology executive building AI in-house, this isn’t for you. For the fuller comparison, see Fractional AI Officer vs. AI consulting vs. hiring a Head of AI.

Common questions

Is a Fractional AI Officer the same as an AI consultant?

No. A consultant hands you a recommendation; a Fractional AI Officer hands you the running system and the runbook to keep it running. The deliverable is production software your team owns, not a strategy deck.

How long is a Fractional AI Officer engagement?

A typical engagement runs about ninety days: a roadmap in the first two weeks, then roughly three production systems shipped over the following weeks, with month-to-month continuation after that if the firm wants ongoing presence.

Does a Fractional AI Officer replace a CTO or Head of AI?

No. The remit is deliberately narrow, AI and automation shipped to production, rather than a full technology-executive role. It suits firms that need the function installed without justifying a permanent six-figure hire.
